Competitor AEO Analysis: How to Steal AI Citations From Your Rivals

SM
By Sukanta Mohapatra, Founder & CEO · TrueCite · Updated May 29, 2026

Your competitors are already being cited by AI engines. Here is how to run a competitor AEO analysis, identify exactly what they are doing right, and take back the AI citations they are winning.

Why Competitor AEO Analysis Is the Fastest Path to AI Visibility

Most brands approach AEO from the inside out — auditing their own content gaps and fixing them. That works, but it is slow.

The faster path is to start by analyzing what your competitors are already doing to earn AI citations, then systematically replicate and improve on their tactics.

Competitor AEO analysis tells you exactly what the winning playbook looks like in your category — so you do not have to figure it out from scratch.

What Competitor AEO Analysis Reveals

A thorough competitor AEO analysis shows you:

  • ▸Which AI engines cite your competitors — and which ignore them
  • ▸Which buyer-intent prompts they win — the specific questions where they appear and you don't
  • ▸What content earns their citations — their FAQ pages, review profiles, and guides
  • ▸Their schema markup structure — which schema types they use and how
  • ▸Their G2 and Capterra presence — review volume, rating, and recency
  • ▸Their AEO weaknesses — prompts and engines where even they are not being cited

Step 1: Identify Your AEO Competitors

Your AEO competitors may not be your direct product competitors. An AEO competitor is any brand that appears in AI answers to the buyer-intent prompts in your category.

Run your target prompts through TrueCite and note every brand that appears in the results — even brands you would not normally consider competitors. These are your AEO competitors.

Step 2: Measure Competitor MentionShare

For each competitor, track their MentionShare across your target prompt set. TrueCite's Competitor Tracking feature automates this — add your competitors once and track their citation rate alongside yours on every scan.

Key metrics to capture:

  • ▸Overall MentionShare — how often they appear across all prompts
  • ▸Engine-specific MentionShare — which engines favor them
  • ▸Prompt-specific wins — the exact prompts where they beat you
  • ▸Sentiment distribution — positive, neutral, or negative mentions

Step 3: Analyze Their AEO Content

For each competitor with higher MentionShare than you, investigate what content earns their citations:

Check their FAQ pages. Do they have structured FAQ content targeting buyer-intent prompts? How many FAQs do they publish? How long and specific are their answers?

Check their G2 and Capterra profiles. How many reviews do they have? What is their rating? Are their listings complete? What categories do they appear in?

Check their schema markup. Use your browser's developer tools to inspect their JSON-LD. What schema types do they use? Is their FAQPage schema comprehensive?

Check their content depth. How many blog posts, guides, and comparison pages have they published about your shared category topic?

Step 4: Identify Their Weaknesses

Equally important: find where even your strongest competitors are being missed by AI engines. These are your easiest wins.

Look for:

  • ▸Prompt gaps — buyer-intent prompts where no competitor is consistently cited
  • ▸Engine gaps — AI engines that cite competitors inconsistently (Grok, DeepSeek, Meta AI are often less competitive)
  • ▸Content gaps — use cases or questions that no competitor has addressed with structured FAQ content
  • ▸Review gaps — categories or use cases where competitor review volume is thin

Step 5: Build Your AEO Counter-Strategy

Based on your competitor analysis, build a targeted counter-strategy:

For prompts where competitors beat you consistently:

  • ▸Publish a FAQ block specifically targeting that prompt
  • ▸If they do not have FAQPage schema, add it to your FAQ page
  • ▸If they have strong G2 reviews, accelerate your review collection

For engine-specific gaps:

  • ▸If a competitor dominates ChatGPT but is weak on Perplexity, target Perplexity first — the effort to win is lower
  • ▸If Gemini is underpenetrated in your category, schema markup and Google-indexed structured data will give you outsized gains

For competitive prompt gaps:

  • ▸These are your easiest wins — publish FAQ content targeting these prompts before your competitors do

Step 6: Track and Iterate

Run a competitor AEO scan monthly. Track whether your counter-strategy is working:

  • ▸Is your MentionShare rising relative to competitors?
  • ▸Are you winning any prompts that competitors previously dominated?
  • ▸Are competitors responding to your AEO moves with new content?
